Sketching a Tracking Plan Before Tooling Chats

We start most cohorts with a cruelly simple question: what decisions must this stack support in the next quarter? Not next year—next quarter. That constraint forces an honest vocabulary that vendors cannot overwrite with roadmap vapor.
Paragraph two is where teams squirm because the honest answer is often “we don’t know yet.” Good. The tracking plan draft is the safe place to admit unknowns. Ownership names land beside events, even when the data contract is still fuzzy.
By paragraph three, participants usually have a draft row for every event they swear they will never misuse—and that is the point. The plan is a negotiation surface, not wallpaper. When tooling talks resume, your team can point to versions, not vibes.
Finally, we close the loop with a ritual: publish the diff, not just the PDF. Engineers deserve to see what changed and why. Analysts deserve to see acceptance criteria.
